# Timeline checklist (8–12 weeks out → day-of → follow-up)

This is **NEST's suggested plan**, not an official government schedule. Adjust it
to your scale. Small campus drives can compress it; mega fairs need the full 12
weeks. Lesson numbers refer to `case-study-iyc-lessons.md`.

## 12–10 weeks out: plan and partner
- [ ] Write the brief: goals, audience, job families, city, date window, expected numbers, budget owner.
- [ ] Choose format: in-person, online or hybrid.
- [ ] Contact the nearest Model Career Centre / employment exchange about listing the fair on the NCS portal (see `government-channels.md`). *Human sends.*
- [ ] Approach the relevant SSC, PMKK/PMKVY centres, ITI/polytechnic and college placement cells, and (for rural youth) the SRLM / DDU-GKY team. *Human sends.*
- [ ] Shortlist venues sized to a hard capacity cap (Lesson 1). *Human books.*
- [ ] Define your metrics and their meanings now (Lesson 6, `metrics.md`).
- [ ] Write the candidate consent notice and retention period (Lesson 7, `data-and-consent.md`).
- [ ] Agree neutral branding and a list of community partners (Lesson 8).

## 9–7 weeks out: employers
- [ ] Send employer invitations with the vacancy form (`templates/employer-invite-and-vacancy-form.md`). *Human sends.*
- [ ] Verify each employer and log the result (`employer-verification-anti-fraud.md`): CIN or GSTIN checked before any stall is confirmed (NEST rec. R2).
- [ ] Collect a signed job spec sheet per role: in-hand pay vs CTC, on-roll / off-roll / gig (R1, `templates/job-spec-sheet.md`). Turn away commission-only and MLM roles (R3).
- [ ] Collect written commitments: roles, openings, in-hand pay, location, shift, qualification, interview format (Lesson 4).
- [ ] Balance staffing firms and local direct employers (Lesson 4).
- [ ] Label physical and field roles clearly: travel, shift length, physical demands, gear, transport/accommodation (Lesson 5).

## 6–4 weeks out: registration and publicity
- [ ] Publish one official page plus a QR code that stays live (Lesson 9). *Human publishes.*
- [ ] Open free registration with time slots and the consent notice (`templates/candidate-slot-registration-form.md`).
- [ ] Publish the job board at least a week before the fair (Lesson 2). *Human publishes.*
- [ ] Publish an eligibility statement, a documents checklist and an FAQ (Lesson 9).
- [ ] Set up an update channel (SMS, WhatsApp broadcast or email) for status changes. *Human sends each update.*
- [ ] Plan the floor: sector zones, a waiting area, a separate token series per zone (Lesson 3, `crowd-and-safety.md`).

## 3–1 weeks out: operations
- [ ] Confirm the crowd plan with venue security and local police in writing (Lesson 1). *Human signs.*
- [ ] Recruit and brief volunteers (`templates/volunteer-roster.csv`).
- [ ] Prepare signage: zone maps, token boards, the **no-fee** notice, accessibility routes, help desks.
- [ ] Send arrival slots and zone tokens to registrants (Lesson 3). *Human sends.*
- [ ] Final employer confirmations; mark which booths are CV-collection only (Lesson 4).
- [ ] Prepare the day-of runbook (`templates/day-of-runbook.md`), including the central offer-logging desk and `templates/offer-log.csv` (R4).
- [ ] Publish a helpline number for joining problems, staffed for 90 days after the fair (Lesson 10, R8). *Human publishes.*

## Day-of
- [ ] Run the runbook: slot-wise entry, zone tokens, live token boards per zone.
- [ ] Keep the walk-in lane capped; post status when it is full (Lesson 9).
- [ ] Repeat the no-fee message at entry and at every zone (Lesson 10).
- [ ] Keep speeches and ceremonies short so the floor runs on time (Lesson 8).
- [ ] Count each stage live: entered, interviewed, offers logged at the central desk; shortlists separately (Lesson 6, R4, R5).
- [ ] Log incidents and complaints.

## After the fair (0–90 days)
- [ ] Day 1–3: thank employers; collect their shortlist and offer counts in writing.
- [ ] Day 7: contact everyone with an offer (`templates/follow-up-tracker.csv`) (Lesson 10).
- [ ] Confirm joining, then employment at 30 and 90 days (7-stage funnel, R5). Keep the helpline open to day 90 (R8).
- [ ] Work out each employer's offer-to-joining rate; apply the re-invite suggestion fairly (R6, `metrics.md`).
- [ ] Log joining problems per employer; follow up with the employer and, where relevant, the government partner.
- [ ] Collect candidate and employer feedback.
- [ ] Write the post-fair report with defined metrics (`templates/post-fair-report.md`). *Human publishes.*
- [ ] Delete or anonymise candidate data on the promised date (Lesson 7).
